Xerox PARC

In the 1970s, Xerox funded a research lab in Palo Alto with an almost unheard-of mandate: hire the best computer scientists in the world and let them build the future, with minimal commercial pressure. Xerox PARC delivered spectacularly on the research half of that mandate. Its engineers developed the graphical user interface — windows, icons, a mouse-driven cursor — the laser printer, Ethernet networking, and early versions of what would become the personal computer, years before any of it existed anywhere else.

Xerox's leadership, focused on its enormously profitable core photocopier business, largely failed to see the commercial urgency in any of it. In a now-famous 1979 visit, Steve Jobs toured PARC and saw the graphical interface and mouse in action. He reportedly said Xerox didn't understand what it had. Apple licensed some of the ideas and built the Macintosh around them; Microsoft followed with Windows. Xerox, the company that had funded the invention of the ideas in the first place, never became a major player in personal computing at all.

PARC wasn't short on brilliance, funding, or even foresight — its own researchers understood exactly what they'd built. What was missing was a business willing to cannibalize a wildly profitable photocopier division to chase an unproven one, and organizational structures that let a research lab's discoveries actually reach the company's own product roadmap, rather than leaking out to whoever showed up and recognized their value first.

Inventing the future and capturing its value are two different disciplines, and a company can be extraordinary at one while failing completely at the other.
