Toyota

In the years after World War II, Toyota was a small, cash-starved Japanese automaker with none of the advantages its American rivals had. Ford and General Motors could buy raw materials, tooling, and inventory in the massive volumes that came with mass production — building up huge stockpiles of parts and finished cars to smooth out any bump in the process. Toyota, rebuilding from a devastated postwar economy, couldn't afford to tie up capital in warehouses full of inventory it might not sell.

So Taiichi Ohno, a Toyota production engineer, built something out of necessity that became one of the most studied systems in industrial history: the Toyota Production System, built on a principle called "just-in-time." Instead of building large batches of parts and storing them, each stage of production would produce only what the next stage needed, exactly when it needed it — pulled by actual demand, not pushed by a forecast. Workers on the line were given the authority to stop the entire production line the moment they spotted a defect, rather than letting flawed parts move downstream to be fixed later, at greater cost.

It looked, on paper, like a fragile system — no safety stock, no buffer, everything dependent on everything else working correctly, all the time. In practice, it forced a discipline that mass-production factories, cushioned by inventory, never had to develop: relentless attention to quality at the source, because there was no slack to hide a mistake in.

Decades later, American and European manufacturers were still sending engineers to Japan to study a system that had started as a workaround for not having enough money. Toyota didn't out-engineer its rivals on the car itself, at least not at first. It out-executed them on the discipline of how the car got built — and discovered that the discipline was the harder thing to copy.
